Turn Your P&L Statement Into a Real Cash Flow Plan with Diane Gardner

P&L Statement

A P&L statement can say you are profitable while your bank account says something completely different. I hear this constantly from home service business owners who just finished a great year and still feel broke. One electrician I worked with grew his revenue thirty percent in a single year. His profit and loss statement looked great. His bank account did not. Once we separated his cash and found where it was leaking, he stopped living week to week without selling one extra job.

In this episode, I walk you through why ‘cash flow vs profit’ trips up so many smart business owners, and what actually closes that gap for good. I break down a simple system that assigns every dollar in your business a job to do, so you always know where your money went. Keep reading for the exact steps I use with my own clients.

Why A Profitable P&L Statement Does Not Guarantee Cash

Your P&L statement adds up your income and subtracts your expenses to show a profit. If you want the simplest P&L statement definition, that is really all it is, a report showing what came in and what went out over a set period. It says nothing about when the money actually lands in your account or when it leaves. Understanding profit vs cash flow is the first place to start, because those are two completely different questions. Profit tells you what you earned. Cash flow tells you what you can actually spend today.

The One Dollar Rule That Ends The Confusion

On Shark Tank, Kevin O’Leary likes to say every one of his dollars has a job. I use that same idea with my own clients. Every dollar coming into your business needs an assignment before it disappears into payroll, taxes, or a truck payment. When nobody assigns the job, the money still leaves. You just do not know where it went until it is already gone.

Where Hidden Profit Leaks Usually Hide

Most of the home service business owners I work with are not spending recklessly. Their money is leaking out quietly, a few hundred dollars here, a missed price increase there, a subscription nobody remembers signing up for. None of it looks alarming on its own, but that is where Sneaky Leaky is hiding. Added together, it can be the entire difference between a stressful year and a genuinely profitable one.

Getting Ahead Of Cash Flow Problems Before Your Next Busy Season

A P&L statement rarely warns you about cash flow problems before they hit. Job volume goes up, payroll goes up with it, and materials get paid for before the customer’s invoice ever clears. If you wait until the busy season to build a plan, you are already behind. Schedule time now to look at where your cash actually goes each month, before the next rush hits.
